Businesses on the Grow: Lessons on Scaling from CFOs of High-Growth Companies

Fast growth is one of the best problems a business can have, and one of the fastest ways to break a finance function that was never designed to carry it.
We spend a lot of time talking to CFOs who have lived through genuine hyper-growth, not the tidy version in a case study, but the real thing: headcount doubling inside a year, systems held together with spreadsheets and goodwill, a board asking for numbers the finance team can’t yet produce with confidence. Their experiences point to the same handful of lessons, again and again.
Growth theatre is not growth
The first warning sign is a business that looks like it is scaling because the metrics that get talked about in board meetings are moving. Revenue is up. Headcount is up. But underneath, the systems, controls and decision-making processes have not moved with it. That gap is where high-growth companies get into real trouble, usually around eighteen months after everyone stopped worrying about it.
The CFOs who navigate this well treat the finance function itself as something that has to scale on purpose, not as a support act that will eventually catch up if the commercial numbers keep climbing.
Build ahead of the pain, not in response to it
Every CFO we spoke with described the same pattern: hire, invest and implement slightly ahead of where the business currently sits, not after the cracks are already showing. A finance team that is one quarter behind the business is chronically reactive. Reporting is late, controls are thin, and the CFO spends their time explaining last month rather than shaping next quarter.
The better-resourced businesses treat headcount and systems investment in finance as a leading indicator of growth readiness, not a lagging cost to be justified after the fact.
Protect the controls that don’t scale themselves
Growth forgives a lot of things. It does not forgive weak controls. Approval workflows, reconciliation discipline, access permissions and reporting integrity all need to be deliberately rebuilt as the business gets bigger, because what worked for a twenty-person company quietly stops working at eighty, and rarely fails loudly enough to get noticed until it does.
The CFOs who scale well are the ones who treat control design as part of the growth plan, not a compliance chore to revisit later.
The CFO scaling checklist
A few practical questions worth asking honestly, at every stage of growth:
Is our finance headcount planned against where the business will be in two quarters, or where it is today?
Do our systems and controls reflect our current scale, or the scale we were at when we built them?
Can we produce board-ready numbers on demand, or only with a scramble?
Are we building a finance function our next CFO would want to inherit?
Businesses on the grow need finance leaders who can hold two timeframes at once: delivering what the business needs today, while quietly building the function it will need in twelve months. That is a different skill set to steady-state finance leadership, and it is worth hiring and recruiting for specifically.
